Phases

Split judging into rounds: who judges each one, how many reviews each project gets, and how many advance.

URL/h/[slug]/setup/phasesWhoSigned-in organizersFind itSetup › Phases

Phases split judging into rounds. Each phase reviews what the one before passed on, so the pool shrinks until the last phase picks the winners. For each phase you choose who judges it, how many judges see each project, and how many projects go on to the next round.

Plan your phases before judging starts. Once it does, only names and colors can change.

What you start with#

Every new hackathon has two phases:

PhaseJudgesReviews per projectAdvance
Group reviewAll judges2Top 10
Final panelAll judgesEveryone reviews allPicks the winners

To hand Final panel to a smaller set of judges, save them as a group on Judges, then pick that group in the phase.

The phase list#

Each row shows the phase's number in its color, its name, its judges and reviews per project, and a badge:

  • top N for how many projects advance.
  • winners on the last phase.
  • set advance in red when a phase other than the last has no advance count yet.
  • running or closed once judging reaches the phase.

To add a phase, hover the gap between two phases and click +, or click add phase at the bottom. A new phase starts at 3 reviews per project. Drag rows to reorder them. Click a row to edit it in a drawer.

Nothing is saved until you click Update in the page header.

Phase settings#

SettingWhat it does
NameUp to 60 characters. Judges see it on their start screen, for example "Group review · round 1 of 2".
ColorThe phase's color on the progress funnel. Pick a preset or any color, or click Use default to go back to the color for its position.
JudgesAll judges, or one saved group.
Reviews per projectSet number (1 to 20 judges per project) or Everyone reviews all, which suits a small final panel.
AdvanceHow many top projects go on to the next phase. The last phase has no advance: it picks the winners.

The drawer warns you when the numbers don't work:

  • If Reviews per project is higher than the number of judges in the pool, each project gets one review per judge.
  • If Advance is at least as many projects as come into the phase, the phase wouldn't narrow anything.

At the bottom of the drawer, a line estimates each judge's load: projects coming in, times reviews per project, divided by judges in the pool. It fills in once projects are in.

Rules for saving#

  • Keep between 1 and 10 phases, each with a name.
  • Every phase but the last needs an advance count, from 1 to 10,000.
  • Each phase must advance fewer projects than the phase before it.

The funnel#

The sidebar funnel shows how many projects enter each phase. The first phase takes every active project. Each later phase takes what the one before advances, never more than came in. Before any projects exist, it shows the planned caps instead, such as "all" and "top 10".

How projects move on#

Projects never move on by themselves. When you're ready, you close the running phase on Progress. Its projects are ranked, the top ones advance, the rest are eliminated, and the next phase starts. Closing the last phase sets the final ranking.

Projects in a phase rank in this order:

  1. Projects with a failed gate go last. That means an agent gate failure nobody overturned, or judges' reviews that ruled the project out. See Criteria for gates.
  2. Then by average judge score in that phase.
  3. Then by the agent's score.
  4. Then by submission order.

Projects that judges' reviews ruled out never advance, and are eliminated when the phase closes. Whether failing reviews can rule a project out is set on Distribution.

After judging starts#

Only names and colors can change

The judges, reviews per project and advance counts decided the assignments already handed out. Once judging starts, you can't add, remove or reorder phases or change those settings. A phase that has started can't be removed. To change them, reset judging from Progress first.
